The one-person knowledge system
OneDigital is unusually clear in its new Internal Communications Manager posting: “This is not a reactive, order-taking role.”
But it is a wide brief. The role combines stakeholder advice and leader coaching with channel management, message testing, sentiment tracking, and AI-assisted workflows.
It is not an outlier. Across the 48 job descriptions we assessed, 17 combined strategic or advisory expectations with intake, listening, or channel operations. OpenAI, for example, asks one communicator to maintain intake and monitor busy Slack channels for emerging questions and information gaps.
That is how a one-person knowledge system forms. Not as a deliberate design, but because questions about decisions, context, and ownership keep finding their way to the same communicator.
Which version is final? What can the manager say? Where did leadership land? Each answer may take minutes. Together, they turn the communicator into the default point of contact for decisions, context, and accountability.
Trish Nicolas describes how this happens: saying yes to everything is the fastest route to becoming a downstream order-taker. Saying no is only part of the answer, though. People still need a reliable place to find the answer.
Debbie Lawrie points to a different response: Communications, HR, and Data working together to make information easier to find and use. IC should help shape these systems, she argues, rather than arriving later to explain them.
Researchers call this transactive memory: a team’s shared understanding of who knows what and where to go for an answer. In one observational study of 121 trauma resuscitations, stronger transactive memory was associated with patients spending 3.3 fewer days in hospital and 1.9 fewer days in intensive care.
The figures do not transfer directly to IC, although the coordination problem does. Knowing where knowledge lives is a critical part of how teams coordinate.
First Command shows what that can look like in practice. Its new manager is expected to improve intake, planning, approval, and execution workflows, while using the editorial calendar to reduce overload and duplication.
For your own practice, one place to start is a mini-audit. Record incoming questions and mark each as:
judgment the communicator should retain;
retrieval that can be documented or routed; or
information that should exist but doesn’t—and needs an owner.
After a week, you’ll likely notice a pattern: which questions require your judgment, and which keep coming to you because the answer has nowhere else to live. Together, those questions reveal the one-person knowledge system. They also give you a practical case for what needs documenting, routing, or fixing—and what IC should continue to own.
