The engagement fallacy
Engagement has had a long run. It gave leaders a way to ask whether people felt connected, and gave IC and HR one number to point at instead of a room full of anecdotes.
The 2026 Integral Index does not retire that number. It shows how little it tells you on its own.
Integral and The Harris Poll surveyed 2,006 full-time U.S. employees in February. Three-quarters, 76%, score as engaged. On its own, that looks like health.
Then the same data finds 33% of the workforce is engaged and stuck: they would consider leaving but cannot afford to lose benefits like health care.
Integral calls them Captive Contributors. They show up. They care. And they describe a workplace their freely engaged colleagues do not recognize: 38% expect corrosive behavior from the people around them, against 6% of those engaged and free to leave.
Same engagement score. Six times the expectation of sabotage, leaks, and colleagues warning recruits away.
That takes the conversation into territory senior IC already knows:
Do managers have the context to lead through change?
Do employees trust what they are told?
Can people speak up early enough for the organization to learn anything?
Is AI making people curious, or quiet?
Managers are the cleanest example. Employees with an activated manager are 55 points more likely to describe a supportive environment, the biggest lever Integral found. Yet the support managers get is shrinking: training in employee communications fell from 60% to 52% year over year, coaching from 47% to 37%, and networking groups from 49% to 42%.
That gives IC a concrete argument: fund manager context before the message goes out, not after it lands badly.
AI runs the same way. Among employees who use AI at work, 41% fear it will replace part or all of their job, and that fear has the strongest tie to a corrosive environment of anything Integral tested: 39% expect corrosive behavior, against 10% of low-concern users.
A link to the training portal will not hold that uncertainty. Telling people what will change, what stays human, who decides, and what they can ask without sounding difficult might.
Practitioners are circling the same point. John Buchholz commented on Integral’s post warned on against reading engagement at the surface. And on Frequency, Jenni Field and Chuck Gose put the report beside AI layoffs and AI-written comms, and named the gap employees keep noticing: what organizations say versus what they do.
The research points the same way. Public Relations Review research has tied transparent communication and trust to openness to change. A 2024 Journal of Innovation & Knowledge paper found that AI-driven job insecurity can push people to hide what they know through lower psychological safety.
A few of this week's roles sit in that same layer of work. Lilly, Manulife, Seattle Children's, Centric, and Vanguard are hiring for frontline communication, AI communication, activation, change readiness, measurement, and channel ownership.
